Brand strategy is three decisions. The rest is expression.

Positioning, posture and protection — the three decisions that everything downstream (identity, messaging, campaigns) is a consequence of.

The short version

Most brand work starts with expression — logo, tone, colours — and never makes the decisions underneath. This framework forces the decisions first, so the expression has something to express.

Your brand is a posture, not a personality.

Decision one: positioning

1 · The false belief

What has your category quietly agreed about the customer that isn’t true any more? Your position lives in that gap. If you can’t name the belief, you’re decorating, not positioning.

Where do you stand when standing costs money — what you’ll say when the category is silent, what you won’t sell, who you’re for when they aren’t buying? Posture is a decision with a cost; personality is adjectives.

Decision three: protection

3 · What you protect

In any change, name the equity that’s load-bearing and refuse to spend it. Knowing what to keep is rarer and harder than knowing what to change.

Personality (skip this)

Adjectives a competitor could also claim. Approachable, bold, trusted.

Posture (do this)

A stance with a price. What we’ll say when it’s awkward, and what we won’t sell.

How to use this

Write each decision as a sentence you’d defend to a sceptical board, not a word on a moodboard. If a competitor could claim the same sentence, you haven’t decided anything yet.
